Meetings that steal the making

Coordination is useful until it replaces the work it coordinates.
Count the hours
Add up recurring meetings for one account manager. If the number eats the making time, the calendar is fiction. Cut one meeting before you hire.
Status meetings are the usual culprit. Replace them with the rows. Meet only when a row is stuck.
Maker blocks
Give designers a daily block with no calls. Put client calls on the edges of the day. A thirty-minute interruption in the middle costs more than thirty minutes.
Tell clients the block exists. Most will respect a rule that is about quality, if you answer promptly outside it.
Agendas that fit the work
Bring the file, not a recap of the file. If there is no file yet, the meeting is a brief, and it should produce a sentence and a due date, then end.
Decline meetings with no outcome named. "Catch up" can be a voice note of four sentences.
After you cut
Watch the output for two weeks. If fewer meetings did not increase shipped work, the blockage is elsewhere: approvals, missing offers, or unclear roles. Do not refill the calendar out of anxiety.
Anxiety loves a standing invite. Delete the invite.
